The Trust Dial: how far should a procurement AI agent go?

A five-level way to decide what an AI agent may do on its own in procurement, why agents should start in shadow mode, and who should change the level.

The question finance and procurement leaders ask about AI agents is rarely “can it do the job?” It is “what will it do without asking?” That deserves a precise answer, not a slider labelled “autonomy”.

Five levels, one agent at a time

A useful way to think about it is a dial from L1 to L5, set per agent:

  • At the lowest level the agent only suggests.
  • Each step up lets it do a little more on its own.
  • The level is set for one agent, not for “AI” as a whole. A follow-up email agent and an invoice-matching agent should not share a setting.

Start in shadow mode

Before an agent acts, let it record what it would have done. Shadow mode turns the first weeks into a review exercise: your team reads the agent’s proposed results against what people actually did, and raises the level when the record earns it.

Who changes the level

A person. Auto-tuning can recommend a change, and that recommendation is useful. But an agent should never raise its own level, and the change should be applied by someone accountable for the outcome.

Make the cost visible too

Trust is also about spend. If every AI action is metered and visible by plan, the CFO can see what an agent costs before deciding how far to let it go.

How SupplierX does it

Every SupplierX agent has a Trust Dial level, L1 to L5, set per agent in the AI Control Plane. Auto-tune can recommend a new level; a person applies every change, and an agent never raises its own level. The Gate-Match and accounts payable agents run in shadow mode and never post to SAP. Chat, document capture, email and agent runs are metered in AI Usage Units.
